Innovation Cannot Be Ordered — It Must Be Conditioned: A Constraint-Based Framework for Recalibrating Leadership Causal Reasoning

Year: 2026
Type: article
Abstract: This paper challenges the prevailing "Mandate Fallacy" in modern organizations—the belief that creative innovation can be secured through executive authority and tighter controls. The author proposes a constraint-based framework for recalibrating leadership causal reasoning. It argues that sustainable innovation cannot be ordered through mandates, targets, or intensified control, but must be conditioned through the deliberate calibration of contextual constraints, a radical shift from a "Logic of Control" to a "Logic of Conditioning". This transformative framework redefines leaders as Contextual Architects. Instead of managing individual outputs, leaders are guided to calibrate three interacting causal vectors: Governing Constraints for systemic stability. Enabling Constraints for agentic autonomy. Systemic Perturbations for adaptation. To operationalize this shift, the study presents a Dual-Scaffold Intervention: The Macro-Scaffold: An Organizational Innovation Field Simulator to diagnose organizational regimes, from "Rigid-Frozen" to the "Innovation Sweet Spot". The Micro-Scaffold: Emergent Prompting with Large Language Models as a micro-level metacognitive laboratory for rehearsing constraint-based reasoning. A reference implementation of AGT_COACH_001 (Executive Innovation Coach), a cognitive agent SKU designed to function as a metacognitive mirror, helping leaders rehearse constraint-based leadership through the Mirror-Invert-Perturb loop. Declaration of Generative AI and Accountability This manuscript was developed through a structured collaboration between the author and a generative AI system based on Large Language Models, utilizing the author's proprietary SACS-LO architecture. The integration of AI was a deliberate methodological choice intended to challenge authorial bias and explore new structural syntheses. Human Authorship and Oversight: The author maintains full creative control and sovereign accountability for the content of this work. The AI was employed as a sophisticated drafting tool, while the final expression, structural organization, and substantive synthesis were performed and decided by the author. Every section has been critically revised, restructured, and rewritten to ensure intellectual integrity, fulfilling the requirements of human authorship. Accountability Standard: In alignment with the spirit of the NIST AI Risk Management Framework, the author implemented a rigorous human-in-the-loop (HITL) process to govern the output, mapping potential AI-generated errors and iteratively validating the results. The author assumes sole legal and ethical responsibility for the entirety of this manuscript. Related identifiers: 10.5281/zenodo.20251106 — SACS-LO, 10.5281/zenodo.20112224 — C-GPF,
