What the AZEA Roadmap Means for Future Hydrogen Airline Operations

Year: 2026
Type: article
Abstract: The Alliance for Zero-Emission Aviation (AZEA) roadmap outlines a pathway for the development of hydrogen aviation in Europe, but the implications of liquid hydrogen (LH₂) aircraft extend well beyond technological and infrastructure readiness. This article examines the transition from an airline operations and management perspective, focusing on aircraft integration, turnaround operations and dual-fleet management. Hydrogen refuelling, new safety procedures and ground-handling requirements may add complexity to aircraft turnarounds and challenge high-utilisation operating models, while uneven LH₂ availability and airport infrastructure readiness are likely to constrain early network deployment. Airlines may therefore need to introduce LH₂ aircraft progressively into selected sub-networks while continuing to operate conventional fleets using fossil jet fuel and/or SAF. These challenges are particularly significant for low-cost carriers, whose competitiveness relies heavily on fleet commonality, short turnaround times and high aircraft utilisation. Ultimately, the commercial viability of LH₂ aircraft will depend not only on technological readiness, but also on their effective integration into existing airline operating systems.
